How to judge an AI strategy consultant

The market is full of AI strategy consultants, and the decks look identical. Four questions separate them:

Will they look at your data before recommending anything? A strategy written without examining the data underneath it is an essay. The state of your foundation decides what's buildable, in what order, and at what cost.

Does the roadmap sequence pay for itself? A good AI strategy puts a quick, measurable win first and lets it fund the harder phases. If everything valuable sits in year two, ask what year one is for.

Would they build it? Ask whether the consultancy would take on delivering phase one at the price and timeline their own strategy implies. Watch what happens to the confidence in the room.

Is "no" available? A strategy firm that has never told a client not to build AI is a sales team with better stationery. Some problems need a decent report, a process change, or nothing at all. Your consultant should be allowed to say so.
